China sourcing agent fees: models, hidden commissions, and risks
Why fee structure is everything

Model 1 — Transparent client-side fees
Retainer, subscription, day-rate, or hybrid: you know what you pay for the service. The vigilance point is to confirm there is no undisclosed factory-side compensation. This aligns well with premium sourcing vs classic agents when margin protection is the goal.
Model 2 — Percentage on supplier invoice
Not automatically bad if transparent and if the reference price is auditable. Risk appears when the percentage incentivizes a more expensive factory or softer negotiation. Require clarity on the calculation basis and quote versions.
Model 3 — “Free for you”, paid by the factory
Often the most misleading headline and sometimes the most expensive long term. The factory pays the agent; neutrality is compromised. Stronger factories may refuse these schemes, which can paradoxically lower average supplier quality in your funnel. Read sourcing transparency.
Model 4 — Product margin / trading
The agent buys and resells. The question is visibility: do you know title flow, margins, and recourse on quality disputes? It can work for some B2B flows but needs strong contractual governance.
Landed cost vs FOB
